The challenge

Most firms do not have a technology problem. They have a value realisation problem.

Firms invest heavily in technology and operational change, then struggle to show what it returned. In our experience the technology usually works. How the change was run, and whether people use it day to day, decides the return.

AI is raising the stakes. Clients expect faster, better value, and AI only delivers it where the operating model is ready.

AI will not fix broken operating models. It will amplify them.

Does this sound familiar?

Three situations we see most often

Firms rarely call us because they want consultants. They call because a big decision is coming that's too expensive to get wrong, or because an investment hasn't yet delivered what it promised.

01

Preparing for a major decision

What it looks like

The partnership is about to approve a major operational change, introduce a new system or way of working, or invest in AI, and nobody can easily say what it should return. The business case rests largely on the vendor's numbers.

What it costs

A significant investment with no baseline to judge it against, and no way of knowing whether the promised return is realistic.

How we help

Before you commit, the Diagnostic sets a baseline from your own data and tests the case against it. You go into the partnership meeting knowing what the investment should return, what has to be in place for it to land, and what to measure once it's live. It's insurance on the bigger decision.

02

Getting clarity on priorities

What it looks like

  • The firm has a growth ambition, but no agreed view of what must change to reach it.
  • AI pilots are running in several practice groups, but nobody has decided what AI should do for the whole firm.
  • A merger was meant to deliver scale. The firm still runs two operating models and can't see which work makes money.

What it costs

Effort spread thin, leadership time spent debating priorities instead of acting on them, and opportunity lost to firms that have already settled theirs.

How we help

The Diagnostic takes one focused area and ranks the opportunities in it by value, effort and speed to impact. The debate moves from opinion to evidence, and the partnership gets a phased plan with the numbers behind it.

03

Getting the full return on past investments

What it looks like

  • AI drafting tools went in last year. Associates say they're faster, yet matter timelines, fees and client satisfaction haven't moved.
  • The new practice management system is live but working practices haven't caught up with it.
  • The KPIs you watch, lock-up and write-offs among them, have barely moved since the last investment went live.

What it costs

Paying for value the firm isn't yet getting back, in licences and in fee-earner time that hasn't turned into revenue.

How we help

The Diagnostic traces where value is leaking in one area and shows what to fix first. In practice, we can often realise the benefits without changing or adding to the technology stack.

Worked example: AI that didn't deliver what clients asked for

What doing nothing costs

The value keeps leaking.

It's tempting to write off an underperforming investment, or to wait for a better moment to invest. Either way, the value keeps leaking. Every month a tool goes under-used, or work is redone that a process should have caught, the firm pays for it again and keeps paying until someone fixes the root cause.

The numbers add up quickly. If the drag on performance costs just 1% of revenue, that's at least £400,000 a year for any firm over £40m. With a margin of around a third, that's roughly 3% off profit per partner.

The pattern is common. McKinsey's 2021 study, Losing from Day One, found that fewer than one in three transformations succeed in both improving performance and sustaining the improvement. BCG found that 70% of digital transformations fall short of their objectives (2020). In both cases the causes are execution, adoption and prioritisation rather than the technology itself.

Every month of unrealised value is not a delay. It is a decision.
